Abstract
El presente informe de pasantía describe la metodología empleada para mejorar la
producción de calzado en Caprino IMACAL S.A.S (Caprino Industria Manufacturera de
Calzado S.A.S.), una empresa ubicada en la ciudad de Bogotá D.C. que forma parte
de las pequeñas y medianas empresas (pymes) del sector de calzado, cuero y
marroquinería. En este sentido, se implementó la herramienta de mejora de procesos
conocida como Seis Sigma.
En la primera fase del proceso, se identificaron los elementos comunes presentes en
las pymes de calzado, cuero y marroquinería a nivel nacional en Colombia. Esto
permitió obtener una visión general de la industria actual y reveló áreas de mejora,
como la necesidad de contar con maquinaria moderna, capacitar al personal y otros
aspectos propios de una industria artesanal. A partir de este análisis, se revisaron
documentos relacionados con la aplicación de la metodología Seis Sigma que
ofrecieran soluciones a los problemas identificados.
Tomando como punto de partida la información recopilada, se hizo un enfoque en la
calidad de los productos ofrecidos, para el caso en estudió se eligió la referencia RS
para el análisis por ser la referencia que más valor aporta a la compañía y también la
que más defectos de calidad presenta en su fabricación. En esta etapa se realizó todo
el seguimiento del proceso de fabricación identificando oportunidades de mejora en la
fabricación del producto seleccionado.
Con lo encontrado, se construyó un estadístico que indicó qué porcentaje de la
producción presentaba defectos y cómo afectaba en la compañía. Posteriormente. se
formuló un panorama general de la empresa y las áreas productivas a intervenir. Más
tarde, se implementó el ciclo DMAIC (definir, medir, analizar, mejorar y controlar). En
su primera fase se planteó un diagnóstico inicial de la producción. Luego, por medio de
herramientas como el diagrama SIPOC (suppliers, inputs, process, outputs, customers)
y VSM (Value Stream Mapping), se elaboró un análisis detallado de los tiempos en los
que se identificaron las mudas y problemas en el proceso de fabricación. Esto se hizo
para aplicar la metodología Kaizen (método de las 5s) con la finalidad de corregir todas
las oportunidades de mejora halladas en el proceso productivo.
Description
This internship report describes the methodology used to improve the
footwear production in Caprino IMACAL S.A.S (Caprino Manufacturing Industry of
Calzado S.A.S.), a company located in the city of Bogotá D.C. which is part
of small and medium-sized enterprises (SMEs) in the footwear, leather and
leather goods. In this sense, the process improvement tool was implemented
known as Six Sigma.
In the first phase of the process, the common elements present in
footwear, leather and leather goods SMEs nationwide in Colombia. This
allowed us to obtain an overview of the current industry and revealed areas for improvement,
such as the need to have modern machinery, train personnel and others
aspects of a craft industry. Based on this analysis, we reviewed
documents related to the application of the Six Sigma methodology that
offer solutions to the problems identified.
Taking the information collected as a starting point, a focus was placed on the
quality of the products offered, for the case under study the RS reference was chosen
for the analysis because it is the reference that provides the most value to the company and also the
that presents the most quality defects in its manufacturing. At this stage everything was done
monitoring the manufacturing process, identifying opportunities for improvement in the
manufacturing of the selected product.
